Rin's great. Only shortcoming is that she isn't exactly the genius she's touted to be. She's also just not really a proper heroine in any of the routes. On the other hand, Sakura's pretty bad. I give her a pass at times due to her situation, but she's got a bad case of victim complex and has very little going for her past that, even when accounting for extra material. The two do have an interesting relationship in HF, but Sakura's still bad.
Saber is a cutest and a best
Shirou's not that bad, frankly. While being far from satisfactory, he has more depth than a piece of cardboard and is somewhat capable. At the very least, he's not Shiki levels of bad.

Tbh I can stand neither SN-UBW/SN nor Zero Saber. In Stay Nights, she's just hard to take seriously, as she's hanging around Shirou, and in Zero she's utterly retarded compared to other, far more serious characters.
Obligatory Sakura is a wormslut shoutout.
Rin is a good girl, especially when she shuts up and turns around.
Tbh Subaru was perfectly portrayed as a teen with insecurities, half-baked ideals and blind trust. The truly annoying character was Emilia.

She's set up to be shat on in Zero pretty much every step of the way because what else could Urobuchi come up with for a character like hers. As for stay/night, being stuck to Shirou, while a huge handicap, shouldn't exactly detract from her character.
Regarding the car, my only real gripe with him would be his motivations. Given what's thrown at him, he shouldn't have much reason to go as far as he does, as his love for Emilia doesn't seem developed past simple infatuation. Emilia herself isn't developed much either, but that's a different train of thought. So what ends up happening is that car throws out whatever development he obtained just to engage in a new stage for dubious reasons which was already pushing it in Part 3, but is now just tiring.

What kind of argument is that? When it comes to creativity, there are no boundaries. Just because he DIDN'T come up with anything doesn't mean he COULDN'T have come up with anything. She just sucks dicks in Zero past her interactions with Lancer, who also sucks dicks as he is killed off for the sake of making the story more interesting.
At least in Zero she plays a proper and vital role, as is not the case in Stay Nights. Her entire character sums up to "this sniveling retard summoned me and now I gotta win the grail for no reason what-so-ever, because I, as a heroic spirit, having been in countless battles, having grown up to lead a country, with the unprecedented knowledge and wisdom of both the past and the present, MUST resist my urge to recreate the sealing of Excalibur in stone with Shirou's fake, traced cock."
I mean, it's laughable at best.
As for Subaru, I mean, I do agree with you, but you have to understand that it COULD be viable, given that human beings are unpredictable. Of course, he definitely did not spend enough time with her to ever form some sort of meaningful relationship on which to act upon, but it's not that unbelievable either. That's just my thoughts on the start of it all. Later on, what he does can definitely not be explained by any of this. It's just, as you said, for the sake of entertainment.
Emilia, on the other hand, is literally just a walking plot point from the start. No development, no human emotions, nothing.

What I mean is that Zero's no good measure of her character; she's poorly represented and the whole story only further erodes her stance on every front. There are reasons for this, but still, none of them are good. I can't really compare her role between the two entries though, since they're ultimately trying to do two vastly different things, and her role shifts greatly between every route anyway.
What do you mean with "I gotta win the grail for no reason what-so-ever?" Did you even pay attention to Saber in any entry? She wants the Grail to undo her rule; she essentially drove Britain to the ground and bitterly regretted it. For Pete's sake, she's unique as the only Servant in Fate stay/night with a concrete wish for the Grail. That's all she's going for. She only puts up with Shirou because of her and standards and because he's essentially giving her another shot at the Grail, even if it's a bad one. Heck, in one bad end, she just straight up kills Shirou because she was sick of his incompetence. Excalibur wasn't the sword in the stone, either. That was Caliburn.
Even if you're a secondary, Zero and UBW should've been clear enough about that.
